Workforce Optimization Project 

Opportunity

In retail store operations, there was no quantitative model to optimize workforce resources. Therefore, headquarters has got limited ability to define the right number of associates to a store.

Execution

In this project, firstly current situation is optimized and then forecast and predictive model is created to predict new store resource needs. To optimize current situation, the snapshot of resources skills and locations are mapped. Then, a design of experiments is created to determine the important factors among stores. After selecting 5 significant factors, the model for all stores are performed and the delta regarding skills and number of associates are calculated. In the stores that delta is regarding lack of skills, training or movement is realized in accordance to Multiskilling Optimization Model for Resource Allocation (MOMRA) Model.

Conclusion

Business development and HR departments have got a quantitative tool that can predict the right number of people for a new store even in the planning phase.

Headquarters Human Resources had a visualized tool in which they can see the number of employees, skills of each employee and lack of skills at stores and etc. Therefore instead of random training selection and schedule, trainings always address a lacking skill in the stores. Moreover, multi skilling optimization model facilitates the rotations and vacation planning without frustration.
